Your dashboard has 40 numbers. You need 5.

More data does not mean more clarity. The five KPIs every founder should review weekly, and a 30-minute Friday review to act on them.

Most founders I meet don’t need more reports. They need fewer numbers they actually act on.

If everything is tracked, nothing gets acted on. Being data-driven doesn’t mean more spreadsheets. It means a few numbers you trust, looked at on a fixed day, that lead to a decision.

The five numbers

  1. Cash in the bank. How many weeks can you run today?
  2. New leads this week. Is the top of the funnel alive?
  3. Conversion rate. Out of 10 leads, how many pay?
  4. Delivery on time. Are you keeping the promises you sell?
  5. Repeat or referral rate. Do customers come back and bring friends?

If those five are healthy, most of the other 35 take care of themselves. If they’re not, no report will save you.

The 30-minute Friday review

Thirty minutes every Friday can save your whole month.

  • Look at your five numbers.
  • Ask three questions: what worked, what didn’t, and what is the one thing to fix next week?
  • Write the answer down and give it one owner.

Small weekly corrections beat big quarterly surprises.

If a report doesn’t change a decision, stop making it

Go through your current reports. For each one, ask: when did this last change what someone did? If you can’t remember, stop producing it and see if anyone notices.

This is the Measurement step of the Clarity to Scale Method: a few numbers you trust, reviewed on a fixed day, with one fix and one owner.

How might we run the business on five numbers instead of forty?

The Five-Number Dashboard template sets this up in Google Sheets in under an hour.
