What to automate first in a small business

Not sure where automation will pay back? Use three simple signs to find your best first automation, then check the numbers with a free ROI calculator.

Most businesses start automation in the wrong place. They pick the most exciting project instead of the most useful one. The best first automation is usually boring.

Three signs a task is ready to automate

  1. It happens every day or every week. Frequency is where the savings come from.
  2. It follows the same steps every time. If people make judgement calls at every step, it’s not ready yet.
  3. Someone on your team dislikes doing it. That’s often the clearest signal of repetitive, low-value work.

If a task has all three, put it on your shortlist.

Usual winners

  • Follow-ups: reminders to leads who haven’t replied to a quote.
  • Data entry: copying details from forms, emails or WhatsApp into a CRM or spreadsheet.
  • Simple reports: the weekly numbers someone builds by hand every Monday.
  • Appointment reminders and confirmations.
  • First responses to common customer questions.

What not to automate first

  • A process nobody has written down. Map it first, or you’ll automate the confusion.
  • Work that changes every time, like custom proposals.
  • Anything where a mistake would seriously hurt a customer relationship, until you’ve tested it carefully.

Do the maths before you buy

Take one task and estimate: minutes each time, how often it happens, how many people do it and their hourly cost. Multiply it out over a year. Then subtract the tool cost.

The free Automation ROI Calculator does this for you and shows how many months a tool takes to pay for itself. If it doesn’t pay back, choose a task that happens more often.

Fix the process first

Before you automate, draw the process on one page and remove one step nobody needs. The free 10-minute process map is a printable worksheet for exactly that.

So, how might we take one boring task off our team’s plate this month?
